You Promoted Your Best Performer Into Your Biggest Risk
You didn’t reward your best performer. You changed the job and called it recognition.
Promotion can become a burnout event when a new manager keeps the old workload, adds people leadership, and smiles through the strain.
The 2026 WebMD Workplace and Employee Survey found that middle managers carry the heaviest burnout burden of any role level, at more than three times that of individual contributors. Eighty percent of employees now use AI at work, yet those who feel most productive with it carry 4.5 times the burnout risk.

Ask what disappeared from their old role. If the answer is “nothing,” you promoted them into two jobs.
Watch for smiling over-functioning: late replies, rescuing, perfectionism, and reluctance to ask for help.
Treat sustained output as information, not proof that the load is sustainable.

On Authentic Living S3 E34, Suzanne Sitrin says it plainly: new leaders need a toolkit, not just a title. Leaders account for roughly 60–70% of what sets an employee up to succeed or fail, and Gallup’s February 2026 research finds managers account for at least 70% of the variance in team engagement.
Equip
Build a 90-day transition plan with fewer operational tasks and more coaching practice.
Teach the seesaw: accountability sets the standard; inspiration gives people a reason to meet it.
Make self-awareness practical: “How did I show up under pressure, and what needs correcting?”

A strong performer can love the work and still wobble when leadership support is thin.
Support
Hold weekly conversations about workload, boundaries, relationships, and recovery, not just results.
Support change with coaching, not explanation alone.
Measure sustainable performance, not heroic availability.
